Choosing between a repair and a full replacement is a big deal for any homeowner. We only recommend replacement when repairs are unreliable or risky. Here is how to tell what your roof is really trying to say.

4 Indicators It Is Time To Replace

1) Shingle Wear

Shingles are made of a fiberglass base, coated in asphalt, and then covered with colored stone granules to protect the asphalt from wear and tear from exposure to the elements. Over time, those granules slowly wash out of the asphalt. How fast this happens depends somewhat on the quality of the shingle that you buy, but typically this happens between 25 and 35 years after installation here in the Southeastern PA area. ASTM has done extensive testing on this, which you can read about here. This timing is largely dependent on local weather. More storms, or more direct sunshine causes this to happen faster than places with more moderate weather.

Once the asphalt is exposed to the sun, that will break down quickly and then expose the underlying fiberglass matting. When you can see the fiberglass showing through, it’s a strong indicator that the shingles are going fast and the system should be replaced.

2) Widespread Sealant Failure

There’s a tar adhesive strip on the back of each shingle, near the bottom. I talk about this in my video review of roof rejuvenation products currently on the market. This tar strip adheres the shingles to each other, keeping the fasteners covered and the shingles tight. As the shingles age, this adhesive strip becomes less and less effective. Sometimes, there is widespread, premature failure of the tar strip, which means that the shingles will flap and blow off in windy conditions. While replacing individual shingles is an easy repair, once it starts happening, it’s very likely to keep happening across the roof as things go from bad to worse. So, if the shingle tar strip is failing, you would be better off replacing the roof instead of sinking money into repeated repairs.

Not to say that repairs aren’t possible! In the case of sealant failure, it is possible to hire a roofer to go throughout the entire roof, resealing each individual shingle with new roof cement. I would do this if I could confidently say that the shingles themselves would otherwise last for at least 10 more years.

3) Nail pops and fastener issues

Small bumps across the roof usually mean nails have pushed up and are rusting. Fixing one or two is fine. Seeing many means a system wide issue that keeps coming back.

Why do nails back out through the shingles over time, you ask? If a roof attic is not properly vented, the heat and cold cycles cause the roof decking to contract in cold, expand in heat, and warp/break down over time. This, in turn, causes the nails to start popping out of the decking and out through the shingles. It’s bad for a few reasons:

  • Loose nails mean loose shingles, and loose shingles don’t stay on the roof!
  • Nails back out through the shingles, creating holes for water to get through.
  • Nail pops like this cause the shingle tar strip sealant to break loose.

Again, an issue like this can be repaired on individual shingles without much ado. But also, a nail pop here and there is indicative of a system-wide problem, so doing repairs is kind of like an expensive game of whack-a-mole over time.

4) Age

Most asphalt shingle roofs last about 30 years. Yes, we’ve seen shingle roofs over 40 years old. We’ve also seen roofs that are trash after 20 years. So we give 30 years as the point at which you should definitely be thinking about replacement. This gap in longevity is due to:

  • Quality of the shingles (they’re not all created equal)
  • Weather conditions (scorching sun every day, or frequent strong storms will take a toll)
  • Pitch of the roof (a low-pitched roof is more susceptible to wind, snow, and ice damage over time)

So if your roof is near or past that 30 year mark and/or showing damage, putting more money into repairs is a risky bet. You are postponing a replacement that is already close.

When A Repair Makes Sense

We like helping our customers be smart with how they approach their roof expenses. If your roof is under 20 years and the issue is isolated, a repair is usually a win. Stuff that we repair on roofs all the time include things like:

EPDM vs. TPO: Which Commercial Roofing System Is Right for You?

If you’re wondering whether to go with Ethylene Propylene Diene Monomer (EPDM) or Thermoplastic Polyolefin (TPO) for your commercial flat roof, you’re in the right place. Both have been around for a while, and both have their pros and cons. So how do you know which one to choose? Let’s break it down.

Energy Efficiency

One of the biggest factors to consider between EPDM and TPO roofing is energy efficiency.

If you’re in the southern U.S. or any area with a lot of cooling days or days when you need the building to stay cool when its hot outside, the white reflective surface of a TPO roof helps keep heat out of the building, reducing strain on your air conditioning.

But if you’re up north, say upper Minnesota or Canada where you might have more heating days, meaning you’re trying to keep the building warm most of the time, a black EPDM roof might be the better choice. It absorbs the sun’s heat, helping to keep the building warmer in the colder months.

Longevity and Maintenance

Both TPO and EPDM roofing systems can come with warranties up to 30 years. But the long-term maintenance looks a little different for each.

EPDM (Rubber Roofs):
EPDM roofs rely on seam tape to join pieces together and flashing adhesives around roof penetrations like pipes and curbs. Over time—especially if not installed perfectly—these tapes can begin to lift, peel, or bridge at corners. You may start needing maintenance like caulking around year 10. It’s not unusual for these systems to be solid for a decade before any work is needed, but maintenance will come eventually.

Now while the seams and penetrations tend to wear out over time on an EPDM roof, they are super easy to patch and repair with new flashing when needed.

Rubber roofs have been a mainstay for low-slope or flat roof commercial buildings for 50 years or more. They work if they’re maintained. For a 5,000 square foot rubber roof, I’d expect to spend $500-$1000 a year to keep it in good shape. And that is money well spent because you can literally increase the roof’s lifespan by 50% or more if it’s maintained.

TPO (Thermoplastic Polyolefin):
TPO systems are heat-welded using robotic welders. The plastic-based material fuses together at the seams, creating a strong, single-piece membrane. When done properly, these welds won’t peel or break down like tape can. This makes TPO virtually maintenance-free for many years.

Flexibility and Expansion

Because it’s black and rubber-based, EPDM expands and contracts a lot. On older EPDM roofs, you might see bridging, where the membrane pulls away from corners or even pulls on the drip edge over time, causing it to pull away from the edge of the roof. This can cause serious water leak problems if not addressed.

TPO, on the other hand, contains a scrim—a reinforcing layer of thread that adds structure and stability. It holds its shape and doesn’t shift much over time. That means less movement, less stress on edges, and fewer long-term issues.

My Take: Which One Would I Pick?

If I had to choose a roofing system for a commercial flat or low-slope roof, I’d go with TPO.

EPDM is a solid, proven product. It’s been around longer and it works well in the right situations. But TPO has also proven itself over decades. It’s clean, easy to install, holds up well, and requires less maintenance.

Plus, TPO’s reflective surface is a big benefit here in Pennsylvania—where summers get hot, and in turn energy bills

That said, EPDM has its place, especially for small residential projects where flexibility and ease of installation are key. If you’re doing a small flat roof section on a home, EPDM might be the better fit.

At 24-26 gauge, standing seam panels are thicker than most corrugated metal panels. They typically stand up better to severe weather and don’t bend in high wind. Because the panels are typically not pinned, standing seam panels can expand and contract with temperature changes, reducing wrinkling, noise, and fastener withdrawal.

Stylish, attractive design

Standing seam panels are generally considered more attractive than corrugated panels, with a more streamlined look. Standing seam installations tend to have sleeker lines and are more common than corrugated systems in high-end projects. 

Lots of color options

Standing seam panels come in different profiles, sizes, shapes, thickness, and colors. Standing seam systems are easy to match with your structure because they can come in nearly any color, including custom colors.

Hidden fasteners mean less leaking

Hidden fasteners of standing seam systems don’t penetrate the metal panels and are concealed below the surface of the panel using clip or nail flange systems. This keeps the fasteners protected from the elements, making the panels more watertight than corrugated metal panels. This system is especially suitable in situations with longer panel lengths (25 feet or more).

Standing seam cons

There are few downsides to standing seam roofing:

More expensive 

While this type of roofing has higher upfront costs, the lifetime cost is significantly less than that of shingles or even corrugated metal. It’s the most expensive of the metal panel options, costing up to twice the amount of asphalt shingle or corrugated metal roofing. However, the cost reflects the quality, longevity, and aesthetics of the roofing. The cost per project varies based on factors like roof complexity and pitch, material gauge, and color.

More technical installation

Installation of standing seam roofing is more complex than other types of roofing. Thus, installation costs around 50% more than corrugated roofing, and it can be challenging to find a qualified contractor. Repairs are also time-consuming, as panels need to be separated to replace them.

Corrugated Metal Roofing

One of the first types of designed metal roofing, corrugated metal roofing has been used around the world for many years.

Corrugated metal is the most affordable type of metal roofing and is similar in pricing to asphalt shingles. Corrugated metal typically costs 50% less than standing seam metal roofing. Installation is also quicker and more affordable, as it generally is easier to install than standing seam.

Like other metal roofing types, corrugated metal roofing is partially made from recycled materials and is recyclable. It’s a more sustainable and eco-friendly option than asphalt shingles. It can also be coated to reflect heat rather than absorb it, decreasing cooling costs.

Lots of color options

Like other types of metal roofing, corrugated panels come in different sizes, patterns, thickness, and colors. Panels can be painted a variety of colors to match the structure.

Corrugated metal is less durable than standing seam roofing. Some disadvantages are:

The biggest drawback to corrugated metal roofing is its potential to leak. The fasteners and seams are exposed to the elements and can wear out, causing leaks. Even when perfectly installed, fluctuating temperatures from season to season can loosen screws, allowing moisture to seep in. 

Shorter lifespan

So you’re looking for new siding. Chances are you’ve come across James Hardie fiber cement siding.
You might have the same questions my customers have about Hardie siding. Questions like:

  • How long does it actually last?
  • Do I have to paint it or maintain it in other ways?
  • Is it worth the cost increase from other siding like vinyl?

I have answers to these questions, but they are nuanced and subjective. However, I hope that they can help you make the decision for your home.
As a contractor who’s been doing home exteriors since 2005, I’ve seen my fair share of siding problems and solutions. Here’s me going over the basics in the video, and then below I get into more of the details as well.

 

A Quick History Lesson: Who Is James Hardie?

James Hardie was a real person—a Scottish immigrant who moved to Australia in the 1880s and founded a building materials company. Over time, that small business became James Hardie Building Products, the global leader in fiber cement technology.

Today, “Hardie Board” is practically synonymous with fiber cement siding. It’s the Kleenex of the category.

What Is James Hardie Siding Made Of?

James Hardie siding is made from a blend of:

  • Portland cement

  • Sand

  • Cellulose fibers

  • Water

They mix it all up, throw it into a mold — and out comes a nice Hardie plank! Ok, not that easy, but the manufacturing process produces a very consistent and sturdy result.

Pros of James Hardie Siding

1. Longevity That Outlasts Most Options

Fiber cement is built to last. James Hardie siding comes with a 30-year non-prorated warranty—and real-world use shows it can easily last 50+ years with proper care. That’s a solid warranty because that means that for the first 30 years, It doesn’t rot, warp, melt, or get chewed up by bugs like wood and vinyl can.

2. Major Curb Appeal

Hardie siding looks fantastic. It has the clean lines and deep texture of painted wood, or a smoother, more modern look—but without the upkeep. It’s available in dozens of colors and several styles (lap siding, board-and-batten, shingles, panels, etc.) so you can match any architectural style.

You can get the product with this factory-applied finish in your choice of color, or you can opt for a simple pre-primed siding which you can then paint on your own.

3. Exceptional Durability

Hardie siding is built to last, to the point that they actually include specific language on the warranty including:

• Does not contribute to the spread of fire (FlameSpread Index of zero when tested per ASTM E84)

• Does not crack, split, edge check, or warp as
a result of damage from water, heat and freezing
temperatures when tested in accordance with
ASTM C1185.
• Resists damage from hail.
• Will not be damaged by termites or other
wood-boring insects.
• Resists damage caused by woodpeckers.

This is an especially good option to consider if you’ve had termite issues in the past, or live in the woods where there’s a good amount of moss and long-lasting moisture – and woodpeckers or even aggressive squirrels. Yep, I’ve seen damage to vinyl and wood siding products from squirrels. They can chew through vinyl and wood to get into attic spaces or find a cozy place to make a nest.

4. Great for Resale Value

Hardie siding consistently ranks among the top home remodeling projects for return on investment. According to Remodeling Magazine’s Cost vs. Value Report, re-siding with fiber cement can recoup up to 68% of the cost at resale—more than most remodeling projects for sure. So if you want to upgrade your home to Hardie but are on the fence because of the extra cost, keep this in mind.

Let’s say you sell your home 5 years after you get Hardie siding installed. You paid $30,000 originally. You got the incredible look you wanted. Now you go to sell – $20,000 of that could come back to you just from the increased home value due to the siding, which means you really only end up paying $10,000 for your top-of-the-line Hardie siding project. Not a bad deal, for sure.

  2. Labor: It’s heavy and more complex to install, so labor takes longer and costs more.

This second point is a very important one. This product is not as light as vinyl. So if your installer doesn’t take his time to fasten it properly to your wall studs, it will likely slide off over time. That’s the last thing you want. It’s not good enough to just nail it to a 1/2″ wood OSB wall – it needs to be fastened through the OSB and into the wall stud. 

It Will Need to be Repainted

And the biggie. While Hardie siding is low maintenance, you will still need to perform some upkeep mainly when it comes to painting it. Like any other siding, Hardie siding will start to fade, which means you may need to repaint. Here’s how I think through this issue:

If I buy vinyl siding: it’s color fades over time, it gets green and needs to be washed off, etc… At the end of 25-30 years, it’ll probably need to be replaced.

If I buy fiber cement: The initial paint should last 25-30 years. At that time, I can get it washed off and repainted with a fresh coat (in a new color if I want!) for MUCH CHEAPER than what it would cost to replace vinyl siding.

So it’s kind a bit of a toss-up. Yep, it’ll need to be painted at some time in the distant future. So keep that in mind.

So Is James Hardie siding Right For Me?

Hopefully you’re better able to answer this question now. It’s a premium product, and yes—you’ll pay more up front. But over the life of your home, it often ends up saving you money and hassle.

If you’re in a starter home or you’re flipping a house, vinyl might be the better financial move. But if you want to do it once and do it right—this is it.


Final Thoughts: Is It Worth It?

James Hardie siding is a premium choice for sure. 

I would definitely give it a fair look if:

  • I lived in the woods (termites, woodpeckers, moss, moisture)
  • I lived in a hail-prone area
  • I’m in my forever home and want to do it once and do it right
  • I wanted a look that sets my home apart from the hundreds of other houses around mine
